Healthcare leaders do not need reminding of the pressure their organisations are under.
Demand continues to rise. Waiting lists remain under pressure. Staff are expected to deliver more with limited resources. At the same time, teams spend valuable hours searching for information, updating records, writing documents, responding to routine enquiries, and navigating disconnected systems.
Against this backdrop, AI has quickly become one of the most talked-about technologies in healthcare. But perhaps we are asking the wrong question.
Instead of asking “Where can we use AI?”, NHS organisations should ask: “Where are we losing the most time?”
When healthcare teams discuss AI, the conversation often starts with technology: Copilot, chatbots, large language models and intelligent agents.
Yet technology is rarely the real problem. The real challenge is capacity.
Clinical, administrative and operational teams spend significant time on repetitive and information-heavy tasks. Writing reports, summarising meetings, managing referrals, finding policies and coordinating actions can consume hours that could be spent on higher-value work.
AI matters when it helps reduce this burden. The opportunity is not to add another layer of technology. It is to remove friction from the way work gets done.

The strongest healthcare AI initiatives do not start with the technology. They start by identifying friction.
Where are teams repeatedly performing manual tasks? Which processes depend on information being copied between systems? Where are staff spending time searching, reading, rewriting or preparing updates?
These are the areas where AI can create practical and measurable value.
These use cases should support clinical expertise, not replace it. The aim is to help people spend less time on administration and more time on care, judgement and decision-making.
Many organisations are becoming familiar with AI assistants that help individuals draft, summarise and analyse information. The next step is the use of intelligent agents to support parts of wider processes.
An agent could gather information from approved sources, identify what is missing, prepare a response or suggest a next action for a member of staff to review. The person remains in control, while the agent reduces the repetitive work needed to reach the next decision.
For healthcare organisations, this creates opportunities to improve service delivery while retaining the governance, oversight and human judgement the sector requires.
Healthcare cannot adopt AI without considering patient safety, information governance, security and regulatory responsibilities.
Successful adoption requires a framework that balances innovation with control. Leaders need confidence that solutions are being used for an appropriate purpose, that staff understand their responsibilities and that governance develops alongside capability.
The goal is not to deploy AI everywhere. It is to identify high-value opportunities, test them responsibly, measure the outcome and scale what works.
These questions shift the conversation away from technology and towards outcomes. They also make it easier to distinguish a useful opportunity from an AI pilot with no clear route to value. Many organisations still view AI through the lens of productivity.
Healthcare organisations do not need more technology for technology’s sake.
They need practical ways to reduce friction, improve decision-making, give time back to staff and support better patient outcomes.
AI can play an important role in that future. Not because it is the headline, but because it can help healthcare professionals focus more of their time, expertise and energy where it matters most: delivering care.
